The Hidden Cost of Using Admin Staff for Your Accounts
By Carol Cheng, Hong Consulting
As a business owner, I completely understand the temptation.
When you're watching costs, it seems perfectly logical to ask an admin staff member to handle the bookkeeping or hire the cheapest bookkeeper you can find. After all, entering invoices and reconciling bank transactions can't be that complicated, right?
Unfortunately, this is where many small businesses get caught out.
What looks like a saving can often become one of the most expensive decisions a business makes.

The Problem Isn't What Gets Done. It's What Gets Missed.
Over the years, I've reviewed countless sets of accounts prepared by well-meaning admin staff and low-cost bookkeepers.
Most of the time, the issue isn't that nothing was done. The issue is that nobody recognised when something was wrong. Accounting software is only as good as the information entered into it.
If expenses are coded incorrectly, GST is treated incorrectly, or transactions are missed altogether, the financial reports may still look professional. The numbers are there. The reports run. Everything appears tidy.
But the information behind those reports may be inaccurate.
An admin person may be excellent at administration. A bookkeeper may be very good at processing transactions. Neither role necessarily has the training or experience to identify accounting issues, compliance risks, or unusual trends in the numbers.
And that is where problems begin.

Bad Data Leads to Bad Business Decisions
One of the biggest dangers isn’t the accounting error itself. It's the business decisions made using incorrect information.
I’ve seen business owners believe they’re making healthy profits when they weren’t.
I’ve seen owners undercharge customers because their costs weren’t being recorded correctly.
I’ve seen surprise GST adjustments create unexpected tax bills months later.
I’ve seen businesses receive provisional tax assessments based on inaccurate information and struggle with cash flow because they weren’t prepared.
If your numbers are wrong, your decisions are likely to be wrong too. Many owners work incredibly hard building sales and serving customers, but they are effectively driving the business while looking through a foggy windscreen.
The Vicious Cycle Many Business Owners Get Stuck In
Once the accounts become unreliable, another problem appears. The owner knows the numbers aren’t right, but they’re too busy running the business to investigate. So management decisions get delayed. Reports get ignored. Questions remain unanswered. The bookkeeping falls further behind.
Eventually, the accounts become something that’s only dealt with when GST returns are due, when IRD sends a notice, or when the year-end accounts need to be completed.
At that point, the business is operating reactively rather than proactively- constantly dealing with problems after they happen.
It’s a frustrating cycle, and I see it far too often.
Why Outsourcing to a Chartered Accountant Firm Can Actually Save You Money
Many business owners look at accounting as a cost. I see it differently.
Over my 25+ years of working with business owners, I've found that the highest cost is rarely the accounting fee. It's the price paid for making decisions based on inaccurate or incomplete information.
When your numbers are wrong, you might think you're profitable when you're not. You might price jobs too low, invest in the wrong area of the business, or underestimate upcoming tax obligations.
Those mistakes can cost thousands, sometimes far more than the annual accounting fee itself.
I often tell clients that business owners pay one way or another. You either invest in getting good advice upfront, or you pay expensive tuition fees later through avoidable mistakes.
When you outsource to a Chartered Accountant firm, you're gaining more than bookkeeping support. You're gaining a trusted business partner who understands the bigger picture.
We don't just process transactions. We help you understand what the numbers are telling you, identify potential issues before they become problems, and provide an independent perspective when important business decisions need to be made.
Most importantly, you have someone in your corner who can help you make decisions with confidence.
Instead of wondering whether the numbers are right, you can focus your energy on growing the business, knowing you have reliable information and experienced professional support behind you.
In my experience, that's where the real savings come from. Not from doing the accounting as cheaply as possible, but from avoiding the costly mistakes that poor information often creates.
What If You’re Not Ready to Fully Outsource?
Not every business is at the point where full outsourced accounting makes sense, and that's perfectly okay.
Many small businesses have capable admin staff who handle invoicing, data entry, and day-to-day bookkeeping. For some businesses, that can be a practical and cost-effective approach.
The key is recognising the difference between processing transactions and reviewing them.
Even if you choose to keep bookkeeping in-house, I'd strongly recommend having an experienced Virtual CFO review your accounts and GST returns on a regular basis, rather than waiting until year-end.
Over the years, I've seen many situations where a simple quarterly review identified issues that would otherwise have gone unnoticed for months. GST coding errors, unusual expenses, missing transactions, or emerging cash flow concerns are often much easier and less costly to fix early than after they have accumulated.
Think of it as having a second set of experienced eyes on your business. Your admin team keeps the engine running, while your virtual CFO helps make sure you're heading in the right direction.

For many SMEs, this hybrid approach provides the best of both worlds. You retain the efficiency of internal administration while gaining access to professional accounting expertise and strategic guidance when it matters most.
Most importantly, it helps you avoid paying those expensive "business tuition fees" that often come from making decisions based on incomplete or inaccurate information.
For many of our clients, quarterly or monthly financial reviews are the first step. As the business grows and becomes more complex, full outsourced accounting often becomes the natural next stage.
The Real Cost Comparison
When comparing accounting costs, many owners only look at the monthly fee. That’s the wrong comparison.
The real comparison is between a fixed monthly accounting cost and the hidden cost of mistakes.
Incorrect GST treatment, missed deductions, unexpected tax liabilities, poor pricing decisions, and inaccurate financial information can cost far more than most business owners realise. Good accounting doesn’t just keep you compliant - it helps you run a better business.
